Forward Deployed Engineering: The Missing Layer Between AI Products and Enterprise Value
Why most enterprise AI never leaves the pilot stage
Every enterprise I meet in Riyadh, Qatar, Kuwait City, Istanbul, Karachi, or Manila says the same thing: "We have run AI pilots. Very few made it to production."
The problem is rarely the model. It is the last mile. Real customer data is messy, legacy systems are everywhere, compliance rules differ by country, and the business team speaks a different language than the IT team.
At B2Metric, we decided early that the best way to close that gap is not more features or more sales decks. It is putting engineers next to the customer. That role has a name: the Forward Deployed Engineer.
What is Forward Deployed Engineering?
A Forward Deployed Engineer (FDE) is a software engineer who works inside the customer's world rather than behind the product roadmap. The model was popularized by Palantir and is now being adopted by leading AI companies because agentic AI needs it more than any software category before it.
An FDE is not a consultant who writes reports, and not a support engineer who waits for tickets. An FDE:
- Owns the outcome, not the ticket. Success is measured in churn reduced, revenue gained, or hours saved, not in tasks closed.
- Builds in production, with real data. They connect to the customer's data warehouse, CRM, billing, and messaging channels in days, not months.
- Translates between business and technology. They sit with the CMO, the CVM team, and IT in the same week, and turn business goals into working agents.
- Feeds the product. Every pattern they solve twice becomes a reusable component in the core platform.
The last point is what separates real FDE from expensive custom services. A services team builds a different thing for every client. An FDE team builds the same platform, faster, every time.
How to do Forward Deployed Engineering well
Here is the playbook we have refined across telecom, banking, insurance, and retail deployments.
- Start from one business metric. Pick a single number the customer's leadership already tracks: churn, ARPU, conversion, NPS. If you cannot name the metric, you are not ready to deploy.
- Get to real data in week one. Skip the months of requirement documents. Connect a narrow data slice, build a first agent, and show a result the business team can react to.
- Embed, don't visit. Our FDEs join the customer's daily rhythm: their standups, their campaign reviews, their Slack or Teams channels. Trust is built in proximity.
- Ship small, measure, expand. Launch one use case, prove the uplift with a control group, then scale to the next journey. Momentum beats scope.
- Productize relentlessly. Every connector, prompt template, guardrail, and evaluation an FDE writes goes back into the platform. The tenth deployment should take a fraction of the time of the first.
- Hire for range. A great FDE codes like an engineer, thinks like a product manager, and communicates like a consultant. That combination is rare, so we invest heavily in growing it internally.
The hardest part is discipline. It is tempting to say yes to every custom request. The FDE's job is to solve the customer's problem in a way that makes the product stronger for the next customer.
How FDE is powering B2Metric AgentOS growth globally
B2Metric AgentOS is our agentic growth platform: commercial AI agents on top of a composable, predictive CDP that automate customer value management, journey orchestration, decisioning, and analytics end to end. Today, a team of 10 Forward Deployed Engineers sits at the center of how we deliver it across Türkiye, the GCC, South Asia, and Southeast Asia.
Here is what the FDE model has changed for us:
- Weeks to value, not quarters. Because our FDEs work directly on customer data from day one, the first live agent usually reaches production in weeks. With operators like stc Kuwait, that speed is what turned a pilot into a live, expanding AgentOS deployment.
- Winning against global giants. Large enterprise suites bring brand recognition. We bring engineers who are in the room, understand the local market, and ship. In GCC telecom, that has repeatedly put a young company like ours ahead of much larger competitors.
- Local depth, global product. An FDE in Riyadh understands Arabic-first customer journeys and local regulation. An FDE in Karachi understands mobile-first banking. Their learnings flow into one AgentOS core that every customer benefits from.
- Proof the business can trust. Every deployment is tied to a measured outcome. Results like the 15% churn reduction we delivered with İşCep are not marketing claims; they are numbers our customers' own teams validated.
- Partners scale with us. Global consultancies and channel partners can bring AgentOS into new accounts knowing our FDEs will make the deployment succeed. That is how we are expanding across operators in the region.
- A faster product roadmap. The features our customers love most were not born in a planning meeting. They were built by an FDE solving a real problem at 11 pm before a campaign launch, then hardened into the platform.
The result: each new AgentOS customer goes live faster than the one before, and expands faster once live.
The future of enterprise AI is forward deployed
In the agentic era, software is no longer something you install and hand over. Agents need to learn the customer's data, processes, and goals, and someone has to own that journey to production. Forward Deployed Engineering is how that happens.
I am proud of our FDE team for making B2Metric AgentOS work in some of the most demanding enterprises in the world. And we are just getting started.
If you are an enterprise leader tired of AI pilots that never scale, let's talk. And if you are an engineer who wants to build AI that ships to real customers in real markets, we are hiring Forward Deployed Engineers.
